The number that actually decides your budget is not the unit price but the split between crew kit, which is a cost, and merch, which is stock you hope to sell. Those two want different quantities and different decisions.

Crew kit or merch: which budget is this?

Crew hoodies are operational spend. You know the headcount, you know the roles, and every piece has a wearer before it is printed. Merch hoodies are inventory. You are guessing at sell-through, and anything unsold is money sitting in a crate after the event. Treating them as one line in a spreadsheet is how event budgets go wrong.

The practical consequence is that crew quantities should be exact plus a few spares, while merch quantities should be conservative and weighted to the sizes that sell. How does quantity change the maths?

The bands are 50 to 99, 100 to 249, 250 to 499, 500 to 999 and 1,000 plus, and the step between them is significant. For merch this creates a genuine tension: a larger run lowers the unit cost and widens your margin per sale, but only if the pieces sell. Unsold stock at a lower unit price is still unsold stock.

A reasonable way through it is to price the merch at a level that covers the run at the quantity you are confident of selling, then treat anything above that as upside. If the event repeats annually, leftovers are not wasted, and a larger, cheaper run makes more sense. For a one-off, be conservative.

What pushes an event hoodie above the from-price?

  • Multiple print placements, since chest, back and sleeve are each their own setup.
  • A second colourway, which counts as a separate design against the 50-piece minimum.
  • Heavier fleece towards the 450 GSM end of the range, which suits a winter event.
  • Private label additions such as a woven neck label or a printed swing tag for sale merch.

For merch, swing tags earn their cost because they make the garment feel like a product rather than a giveaway. For crew, they do not. What can be cut without it showing?

Colourways, first. One colour of hoodie in a strong graphic reads better on site than three colours spread thin, and it keeps the whole order in a single design. After that, reduce placements rather than quality: a single large back print carries further across a field than a small chest mark and a sleeve tag combined.

What should not be cut is the fleece weight, because a thin hoodie is the thing people remember about an event, and it is the one part of the garment a photograph will not show you before it arrives.

Production is 10 to 15 working days from artwork approval, and the reliable way to hit an immovable date is to start earlier rather than to compress the run. Build the calendar backwards from the event and the cost stays where it should.

That is your decision and it depends on the audience, but work from your landed unit cost including transit, not from the from-price. Set the price so the quantity you are confident of selling covers the whole run.

For merch it usually is, because you are asking people to buy the garment rather than receive it. The fee is credited against the bulk order, and it gives you a photographable product ahead of the event.
