Why Does My Embroidery Look Puckered?

Puckering happens when the fabric moves under the needle, not because the thread is at fault. Three causes account for nearly all of it: too little or the wrong type of backing, a design digitised too densely for a light or stretchy fabric, and hooping that stretched the garment before a single stitch went in. Fix the backing and reduce the density, and the problem generally disappears.
What Puckering Actually Is
Embroidery is thousands of needle penetrations pulling thread tight through a piece of cloth. Every stitch applies a small inward force. Individually that is nothing. Across a dense fill it adds up to real tension, and if the fabric can move, it will gather. The rippling you see around the logo is the fabric that got dragged in towards the stitches. It usually looks worst after the first wash, because washing relaxes the fibres and lets the distortion settle in permanently.
Cause One: The Wrong Backing
Backing, or stabiliser, is the sheet placed behind the fabric that the stitches actually anchor into. It is the single most important variable and the one most often got wrong on cheap work. Tear-away backing is quick and leaves nothing behind, which is fine on stable woven fabrics like a polo placket or a cotton twill cap. On a jersey knit it is close to useless, because once it is torn away the knit is free to move again and the design begins to distort with wear and washing.
Knits need cut-away backing, which stays in the garment permanently and holds the fabric stable for the life of the piece. It is slightly stiffer behind the logo, and that is the trade you accept. If your embroidered tees looked fine on delivery and puckered after a few washes, the backing choice is the first thing to question.
Cause Two: Density the Fabric Cannot Carry
A design digitised for a heavyweight sweatshirt will not behave the same way on a 150 GSM tee. Fleece is thick and forgiving and hides a multitude of tension problems. A lightweight jersey has almost nothing to absorb the pull. If the same file is run on both, the tee will pucker while the hoodie looks perfect, and it will look like the tee was the problem when really the file was.
Density also matters within the design. Large solid fills are the worst offenders, and small gaps between dense elements are where the fabric bunches first. Reducing stitch density, adding proper underlay and increasing pull compensation are all digitising decisions, which is why good suppliers re-digitise for the fabric rather than reusing one file everywhere.
Cause Three: Hooping
There is a persistent belief that a garment should be hooped drum-tight. On a woven fabric it is survivable. On a knit it guarantees puckering, because you are stretching the fabric, stitching a rigid design into it while stretched, then releasing it. The fabric relaxes, the stitching cannot, and the difference has to go somewhere. The correct approach is to hoop the garment smoothly and flat without tension, letting the backing rather than the hoop do the stabilising.
Fabrics That Give the Most Trouble
Some materials are simply harder, and it is worth knowing before you choose the garment rather than after.
- Lightweight jersey tees: very little body, so any excess density shows immediately.
- Performance polyester and anything with elastane: stretchy in both directions and prone to distortion.
- Softshell and waterproof outer layers: the membrane resists needle penetration and shows every hole.
- Fine-gauge knitwear: the stitch structure opens up around dense embroidery.
- Heavyweight fleece and structured caps: the most forgiving surfaces, which is why workwear embroidery looks so consistent.

What to Change in the Artwork
Some fixes belong on your side of the brief. Fine detail and small text are where dense stitching concentrates in a tiny area, so simplify before you send. Lettering below roughly 5mm in height is difficult to hold cleanly in thread on any fabric, and on a stretchy one it will both pucker and fill in. Convert large solid areas to outlined shapes where the design allows, drop hairline strokes, and be realistic about gradients, which thread cannot reproduce because each colour is a flat block.
When It Appears Only After Washing
Occasionally a garment looks flawless on arrival and ripples after a wash. That is usually shrinkage rather than tension. Cotton shrinks slightly on its first hot wash while the embroidered area, stabilised by backing and thread, does not, so the surrounding fabric gathers around a patch that cannot move. Washing cool and skipping the tumble dryer prevents most of it, and it is a good reason to include care guidance when you hand branded kit to a team.
Getting It Right on the Next Order
Tell your supplier the exact garment and fabric weight when you brief embroidery, not just the logo size. Ask what backing will be used on knits. If your design carries a lot of fine detail, be open to a simplified embroidery version of the mark, which is standard practice and not a compromise on quality.
