Why Does Embroidery Cost More on Some Designs?

Embroidery is priced by stitch count, so cost tracks how much thread the machine lays down and how long the heads are running, not how complicated the design looks to you. A solid filled shape costs far more than an outlined one of the same size, and scaling a logo up increases stitches with area rather than with width. Thread colour changes, fabric type and awkward placements then add machine time on top of that.
Stitch Count Is the Real Unit
Every embroidered design is converted into a stitch file, and that file has a number attached to it. Machine time, thread consumption and the chance of something going wrong all scale with that number. This is why quotes for two visually similar logos can differ so much. One might be mostly outlines and open space. The other might be a solid crest that has to be filled from edge to edge.
Fills Are Expensive, Outlines Are Not
A wordmark in a clean sans-serif with no filled background is one of the cheapest things to embroider. A circular badge with a filled centre, a filled border and text reversed out of both is one of the most expensive, even at the same overall width. If you are choosing between logo variants, the one showing the most open fabric will nearly always be the cheaper stitch.
Size Increases Cost Faster Than You Expect
Doubling the width of a design does not double the stitch count. It roughly quadruples it, because you are filling an area rather than drawing a line. This catches people out when they move a left chest logo onto a jacket back. The design has not changed, but the file behind it is a completely different job, which is why a back logo is quoted separately rather than treated as a repeat.
Colour Changes Cost Time, Not Setup
Unlike screen printing, embroidery has no per-colour setup charge. What colours cost you is machine stops. Every time the design switches thread the heads pause and re-trim. A four-colour logo that alternates repeatedly between colours runs slower than a four-colour logo sequenced so each thread is used once. A good digitiser orders the file to minimise this, and it is one of the quiet differences between cheap digitising and proper digitising.
Digitising Is a Separate, One-Off Thing
Your logo file cannot be stitched directly. Someone has to convert it into stitch paths, deciding underlay, direction, density and pull compensation. That is a one-off cost per design at each size, and the resulting file is reused on every reorder at that size. It is why the first order carries a charge the second one does not, and why a straight repeat of the same logo is so much simpler.
The Things That Quietly Add Cost
Beyond the artwork itself, several practical factors change what a job takes to run.
- Stretchy or high-pile fabric, which needs more underlay and backing to stop the design distorting.
- Placements that are hard to hoop, such as cuffs, caps and anything close to a zip or pocket.
- Small lettering, which needs a heavier stitch to stay legible and often has to be redrawn.
- Designs made of lots of short colour blocks, which force repeated machine stops.
- Very small runs, where hooping and setup time is spread across fewer garments.

Small Text Is the Usual Culprit
Thread has physical width, and below a certain letter height the strokes merge into an unreadable smudge. Solving that means either increasing the size, which raises the stitch count, or dropping the strapline entirely. Most brands are better off dropping it. A clean, legible mark with no tagline looks considerably more professional than a crowded one where the small print has turned to mush.
How to Bring the Number Down
Ask for an embroidery-specific version of your logo. Remove gradients, drop hairline details, thicken thin strokes, cut the strapline, and consider whether a filled background could become an outline. None of that changes your brand, and all of it changes the stitch file. If a design still comes back expensive after that, it is genuinely a dense design, and the honest answer may be to print it instead.
