How to Keep Brand Consistency Across Locations

Consistency across locations is not a design problem, it is a specification and ordering problem. Sites drift apart because each one reorders separately, at different times, sometimes from different suppliers, against a logo file somebody emailed two years ago. Write the specification in measurements and codes, put everyone on the same ordering route, and the drift largely stops on its own.
The Four Places Drift Comes From
It is worth being precise about this, because the fix differs for each. Sites end up in different blanks, because one reordered after a garment was discontinued and picked something similar. They end up in different shades of the same nominal colour, because navy is not a specification. They end up with different logo files, because somebody could not find the original and used one from a slide deck. And they end up with different placement, because left chest means whatever the person setting up the machine decided it meant that day.
Three of those four are invisible until two sites stand next to each other.
Colour Is the Hardest to Control
One manufacturer's navy is not another's, and even within a single range the same colour name can sit differently on a cotton polo and a polyester softshell. Dye lots vary a little between production batches too, which is normal and generally unnoticeable, right up until one site's entire order came from one lot and another site's came from a different one two years later.
The fix is to specify by supplier garment code and colour code rather than by colour name, and to accept that a small amount of batch variation is inherent rather than a fault. Where colour precision genuinely matters, ordering all sites in one run removes the problem entirely, which is one more argument for a shared ordering calendar.
Write the Specification in Numbers
A specification made of adjectives will be interpreted differently by every person who reads it. A specification made of numbers will not. Each garment line needs the same fields.
- Supplier garment code, colour name and colour code.
- Decoration method, since an embroidered logo and a printed one read as different uniforms even at the same size.
- Logo width in millimetres, not small or medium.
- Distance from a fixed reference point, usually the collar or shoulder seam, in millimetres.
- Thread or ink references, and the file name of the approved artwork.
That document is the entire programme. Everything else is administration built around it.

One File, One Place, One Version
Artwork drift is the most avoidable failure and the most common. Keep one approved vector file in a location every site can reach, name it clearly with a version, and make it a rule that nobody ever supplies a logo taken from the website, a slide deck, an email signature or a photograph of an existing garment. Every one of those routes degrades the file, and the degradation compounds each time it happens.
If a site cannot find the file easily, they will use whatever they can find quickly. Accessibility is the real control here, not policy.
Order Together, or Order From the Same Document
Ordering every site in one run is the strongest form of consistency, because everything comes from the same blanks, the same batch of ink or thread and the same setup. It also gets the best price, since combined quantities travel further into a bulk discount reaching up to around 40%, and it clears the 20-piece minimum easily even for small sites.
Where that is impractical, sites ordering independently from a locked specification is a reasonable second best, provided the specification really is locked and really is written in numbers. What does not work is the middle ground where sites order independently against a brand guidelines document written for marketing rather than for production.
Allow Variation Where It Is Real
Some differences between sites are legitimate. A depot with outdoor teams needs outerwear an office does not. A site with a particular safety requirement may need high-vis where others do not. A wetter or colder location has genuinely different needs. Pretending otherwise just produces unofficial variation you cannot see.
Handle it by defining a core that is identical everywhere plus an approved extension list sites can draw from as required. Deliberate variation inside a controlled range looks intentional. Undeclared variation looks like nobody is paying attention.
Audit by Looking at New Starters
Annual uniform audits tend to be either superficial or resented. There is a much faster diagnostic: look at what new starters at each site have been issued in the last few months. That kit came from the most recent order, so it shows the current state of the specification rather than the historical one, and if two sites' new starters look different you have a live problem rather than a legacy one.
Ask for photographs rather than visiting. It takes each site five minutes and tells you almost everything you need.
Fixing Sites That Have Already Drifted
Resist the urge to replace everything at once. It is expensive, it wastes serviceable garments, and it turns an operational problem into a visible one. The better approach is to freeze the specification now, bring every site onto it at their next natural reorder, and run a single catch-up order only for the site that is furthest out or most customer-facing. Within a couple of cycles the network converges without anybody having binned a wearable coat.
